Hi, I'm Luciana

I've worked in project and programme delivery and operations for more than fifteen years, in film and TV, retail, startups and non-profits. Wherever I've been, I've ended up doing the unglamorous back office stuff: working out why things keep going wrong, and building something that stops it happening again.

In 2024, a redundancy turned into a career break, and I used the time to realign my work with my values. I wanted my skills to go towards problems that matter, for people and the planet, now and in the long run. Waste reduction and the circular economy are close to my heart, and they shape how I look at operations too: most of what slows a small team down is waste. Time lost to duplicated effort, to tools nobody trusts, and to work that starts but never quite finishes.

Now I work with small teams in AI safety and long-term risk, animal welfare, climate and the circular economy. I help them get time back for the work that matters, with simpler systems and tools the team actually uses.

Small teams doing good work, usually somewhere between five and thirty people, at the point where the way things run hasn't kept up with what they're trying to do. Often that's just after a big grant, a new hire or a new programme. Sometimes it's simply that everyone's stretched, and nobody's had the time to step back and look at why.

What it's like to work with me

I listen first
I start by understanding how your team really runs, the bits you tell me about and the bits you don't. An outside view often confirms what you already suspected, and sometimes turns up things you hadn't seen at all.

We agree what matters, and what can wait
Most teams I work with are time-poor and caught up firefighting, so before we fix anything, we step back and agree what you're not going to work on. To be honest, that's usually the hardest bit. I'm a realist, so if the plan needs more hours than you've got, I'll say so, and we'll work out together what to drop. As one founder put it, "a really valuable dose of realism when we need it most."

I build it with you, and stay until it sticks
Systems only work if they make sense to the people using them, so we build them together. Then I stay while your team gets used to them: training people, fixing what doesn't work and adjusting as we go. The goal is adoption that lasts, not beautiful documentation nobody opens.

I care about the small stuff
I'm a detail person, I can't help it. It's what turns an idea into something that actually works, and it's why things get finished rather than left at eighty percent.

Things get lighter, not heavier
Everything I set up should make life simpler for an already busy team. That's where AI comes in: it's part of how I work, and I'll help your team make it part of how you work too, from setting up the tools to getting everyone comfortable using them.
